Building an external succession plan for your leadership team requires meticulous planning and dedicated resources.
You need market insight, discreet outreach, and clear benchmarking, without unsettling your team or signalling to competitors. When your plans shift – growth, restructures, M&A, new launches – external succession planning ensures you’re not on the back foot.
Time is ticking. To ensure the architects of your previous growth chapter don’t undermine the next, you must:
#1 understand which roles are at risk
#2 benchmark your internal succession options
#3 build an on-demand pipeline of external talent
All this without sacrificing the metric that matters most: Quality of hire.
Without an external succession plan, you are exposed. A surprise departure can trigger a scramble: briefing agencies, mapping the market, building a pipeline under pressure. Months pass. Competitors circle. Internal candidates get promoted before they are ready, or leave because they were overlooked.
You need validated external options for your most critical roles before you need them. Otherwise, you risk being caught out when plans change or a key player hands in their notice.
We Build External Succession Plans Without Compromising Quality of Hire
Building an external succession plan for leadership positions requires a balancing act. You need market intelligence, candidate engagement, and competitive benchmarking, but you cannot afford to tip off your own people or alert the competition.
Predictable Retention Cliffs
Re-orgs, integrations, new sites, product launches, and competitor moves can create predictable windows of risk. Add normal human factors like burnout, relocation, family change, and leadership churn becomes more likely. Do you know which roles would hurt most if they changed hands, and how quickly you could respond?
Internal Talent Acquisition Cannot Go Covert
Your talent team can source candidates. But engaging passive leaders at competitors, and benchmarking your internal bench against the external market, is hard to do without showing your hand. In the close-knit life sciences, word travels fast. You need a process that stays confidential from first outreach to final shortlist.
Succession Plans Without External Validation
Internal development matters. But without external benchmarking, you cannot be confident your succession shortlist would stand up in the market. External validation helps you spot true A-players, reduce bias, and avoid promoting someone before they are ready.
We Know Why Traditional Succession Planning Falls Short
Most succession planning focuses on internal development. That is necessary, but not sufficient. Here is where the traditional model breaks down for pharma businesses facing leadership retention challenges:
-
No External Benchmark
Internal succession plans identify who could step up. But without engaging the external market, you do not know if they should. Are your internal candidates genuinely strong, or just the best-in-class in a tiny classroom? External benchmarking answers that question before you are forced to make a rushed decision and risk promoting the wrong person. -
Confidentiality Constraints
Approaching candidates at competitors is sensitive. If your internal team does it, word gets out quickly. Retained recruiters aren’t a good option either. They want to fill roles fast, not build a pipeline you can use later. You need a partner who works discreetly and without pressure. -
Reactive Rather Than Proactive
Most companies only engage a search firm when they struggle to fill a position. By then, it’s already too late. The a-player you sought to replace urgently left months ago. The best candidates are in conversations with your competitors. Your negotiating position is weaker. And the pressure to fill the role quickly compromises your quality bar.

We Get Results For Our Life Science Clients
The Challenge
A global life science business was preparing for a major operating model change within 18 months. The leadership team had driven significant growth, but the board was concerned that several critical roles lacked external succession plans. Internal succession plans existed, but had never been tested against the external market. The HR team could not approach competitors without showing their hand or arousing suspicion internally. There was only one answer: external succession planning.
Our Approach
We mapped the external talent landscape for six critical roles across commercial, regulatory, and operations functions. As part of this external succession planning mandate, over 240 candidates were identified and assessed against the client’s requirements. We engaged passive talent at competitors confidentially, validated interest, and benchmarked internal succession candidates against the strongest external options.
The Result
• External pipelines built for all six roles, with 10 to 15 qualified candidates per position
• Two internal succession candidates confirmed as market-competitive; two others flagged as below benchmark
• Several pipeline candidates had already completed informal networking meetings with the client before any vacancy arose.
• When the CFO resigned three months before vesting, the client had a shortlist ready to approach within 48 hours
• Time to offer: 38 days (vs industry average of 90+ days for reactive searches)
The Impact
When the resignation came, there was no scramble. The client moved in 38 days because the pipeline was already built.
